Understanding Labor: The Number That Makes or Breaks an Estimate

One of the most common mistakes I see in electrical estimating is focusing too much attention on material and not enough attention on labor.
Material has a price tag. You can look at a fixture, a breaker, or a piece of conduit and know what it costs. Labor is different. Labor is where the experience of the estimator really matters.
I have seen contractors win jobs because they were low on material. I have also seen contractors lose thousands of dollars because they underestimated the hours required to install that material.
The truth is simple: the labor number is often the difference between a profitable project and a project that looks good on paper but loses money in the field.

Labor Is More Than Installing Material

New estimators often think about labor as the time it takes to physically install something. A receptacle takes a certain amount of time. A light fixture takes a certain amount of time. A length of conduit takes a certain amount of time. Electrical estimating can be a science, but electrical estimating can also be a feel from past experiences.
But every experienced estimator knows there is much more involved.
The crew has to unload material, move equipment, coordinate with other trades, deal with access issues, correct field conditions, clean up, and work around the schedule of the project.

The Labor You Never See

One of the biggest lessons I have learned throughout my career is that the labor you never see is often the labor that costs you the most money.
The conduit did not take eight hours to install. Everything surrounding the conduit did.
Great electrical estimators learn to account for the work around the work.
• Material handling.
• Layout and coordination.
• Jobsite conditions.
• Trade interference.
• Supervision and communication.

Why Average Labor Units Can Be Dangerous

Labor units are valuable tools, but they are not magic numbers.
A standard labor unit assumes a certain set of conditions. The problem is that every project has different conditions.
A hospital renovation is not the same as a new warehouse. A crowded ceiling space is not the same as an open structure. A difficult engineer is not the same as a simple project.
Adjusting for Difficulty Is the Estimator’s Job
This is where a great estimator separates themselves from someone who simply counts and applies numbers.
The best estimators know when the standard number needs to change.
They ask questions before bid day instead of explaining mistakes after the project starts.
• How difficult is access?
• How much coordination is required?
• Is the schedule realistic?
• Are there unusual installation requirements?

Technology Helps, But Judgment Still Wins. These are the facts of electrical estimating.

Modern estimating software can help organize labor, assemblies, and production information. It can make an estimator faster and more consistent.
But software does not walk a jobsite. It does not remember the last project that went wrong. It does not know when a drawing detail will create a problem.
That knowledge still comes from experience.
